The whole point of concept art is that it’s a concept – an initial idea which is then adapted to make the final version. This can be the result of something as simple as other people feeding their ideas into it, or it can be due to practical considerations such as something that looks great in a painting clipping horribly in a 3D model, or someone wanting to create a full set with an overall theme.

Having said that I’ve had a quick flick through The Art of Guild Wars 2 and I didn’t spot anything that stood out as definitely not in the game. There’s a few costumes which are only available to NPCs like the norn sharman outfits, but nothing I didn’t recognise at all.

Can you give some examples?

There’s nothing to explain, really. Concept art is used to get ideas from your artists based on the general direction/vision given to them by the company. Those images are then looked over, and if the Head Honchos for the department and the overall project like the look of one (or more) of them, then more concept art will be done to work more in that style/look. This gets repeated, and the images evolve as the people actually creating the elements in-game run into technical limitations, the people in charge change their minds about certain things, artists get switched off/on the project, etc. And even the images used for advertising of a product will often change significantly between the release of said advertisements and the actual release of the product.
